How We Work · Engagement Models and Pricing
Engagement Models & Pricing Approach
An engagement model is the way a project is scoped, staffed, priced and paid for. Aaga keeps it simple: start with a free consultation, prove the idea with a fixed-scope pilot, then grow into milestone-based projects, a dedicated team or a managed support retainer, only when the previous step has earned it.
- Free first consultation with a senior engineer, not a sales script
- Fixed-scope pilot before any long commitment
- Fixed-price milestones, with payments tied to accepted, working software
- Code and IP ownership agreed in the contract before work starts
- First consultation with a senior engineer
- Free
- A fixed-scope pilot before a bigger commitment
- Pilot first

How Does an Engagement With Aaga Progress?
Each step is optional and has a clear exit. You commit to more only after you have seen results.
Free Consultation
A call with a senior engineer about your goal, systems and constraints. You leave with a recommended approach, whether or not you work with us.
Paid Discovery (Optional)
For larger or less defined work, a short paid phase produces requirements, architecture, a release plan and a firm estimate you can take to any vendor.
Fixed-Scope Pilot
A small, fixed-price build with one clear outcome, such as a working AI agent on real data. It tests the technology and the team at low risk.
Milestone-Based Project
Larger work split into fixed-price milestones. Each one ends in a demo and your acceptance before the next begins.
Dedicated Team
For ongoing product development, a team with its own tech lead works on your roadmap for a monthly fee.
Managed Support Retainer
After launch, a monthly retainer covers monitoring, fixes, updates, security patches and small improvements.
Which Engagement Model Fits Your Project?
Many teams use more than one over time. A pilot often becomes a milestone project, and a launched product moves to managed support.
| Fixed-scope pilot | Milestone project | Dedicated team | Managed support | |
|---|---|---|---|---|
| Best for | Testing an idea, the technology or the team | A defined product, system or integration | Ongoing product work with a changing roadmap | Keeping live systems running and improving |
| Scope | Small and fixed | Agreed up front, per milestone | Set by your priorities each sprint | Agreed service scope and response targets |
| Pricing basis | Fixed price | Fixed price per milestone | Monthly fee for the team | Monthly retainer |
| Typical length | A few weeks | Weeks to months | Ongoing, scaled as needs change | Ongoing, reviewed periodically |
| Who runs delivery | Aaga | Aaga | Aaga's tech lead with your product owner | Aaga |
| Your time | A few reviews and a final demo | Milestone demos and acceptance | Regular planning and review sessions | Raise requests and read reports |
| Changes | Usually moved to the next phase | Change request with cost and timeline impact | Reprioritize the backlog any sprint | Small changes in scope, larger ones quoted |
Typical structures only. Exact scope, terms and payment schedules are agreed in each contract.
Why Is Aaga More Affordable?
Lower cost comes from how the work is done, not from cutting corners.
Lean, Senior Team
You pay for the engineers building your system, not layers of account management and handoffs.
Own Platform
Workflows, permissions, integrations and AI agents come from Aaga's own platform modules instead of being rebuilt for every client.
AI-Native Delivery
AI-assisted coding, test generation and automation are part of daily work, with engineers reviewing every change.
Pilot First
A small fixed-price pilot replaces a long, expensive discovery program as the way to start.
Scope Discipline
We build the smallest release that delivers value first, so budget goes to features people actually use.
What Drives the Cost of an AI or Software Project?
Price follows effort and risk. These are the factors that move an estimate up or down.
Scope and Complexity
The number of features, user roles, screens and business rules, and how unusual the workflow is.
Integrations
Each CRM, ERP, payment gateway or legacy system adds work, especially if it has no clean API.
Data Readiness
AI projects cost less when data is clean and accessible. Cleaning, labeling or migrating data adds effort.
AI Model and Usage
Model choice, call volume and accuracy targets affect both build effort and running costs.
Security and Compliance
Audit logs, encryption, access controls and evidence for rules such as HIPAA, GDPR or India's DPDP Act.
Timeline
A tighter deadline may need a larger team working in parallel, which changes the cost profile.
How Do Payments, Change Requests and IP Ownership Work?
Payments follow delivered work, changes are handled in writing, and ownership is settled before the first line of code.
- Payment milestones. Fixed-price work is split into milestones. A common pattern is a payment at kickoff and then a payment as each milestone is demoed and accepted. The exact schedule is agreed in the contract.
- Monthly billing. Dedicated teams and support retainers are billed monthly, with the team size or service scope written down in advance.
- Change requests. New ideas are normal. When one changes a fixed scope, we write it up with its impact on cost and timeline, and nothing changes until you approve it.
- IP and code ownership. Ownership of code, designs and other work product is agreed in the contract. Where possible, work happens in your own repositories and cloud accounts from day one.
- Handover. Documentation, setup guides and access transfer are part of the deliverables, so another team can pick up the code later.
What Is a Software Development Engagement Model?
A software development engagement model is the agreement on how a project is scoped, staffed, priced and paid for. It decides who carries the delivery risk, how much control you keep over priorities, and how changes are handled. Picking the right one matters as much as picking the right vendor.
Aaga is an AI-native engineering and IT services company. We use a small set of engagement models that build on each other, so you do not have to commit to a large program before you have seen working results.
Fixed Price, Time and Materials or Dedicated Team?
The industry uses three basic AI development pricing models. Each one fits a different situation:
| Model | How it is priced | Who carries scope risk | Works best when |
|---|---|---|---|
| Fixed price | Agreed price for an agreed scope | The vendor | Requirements are clear and stable |
| Time and materials | Billed for actual effort | You | Scope is uncertain or exploratory |
| Dedicated team | Monthly fee for a stable team | Shared | Work is ongoing and priorities change |
Aaga uses fixed price for pilots and milestone projects, and a monthly fee for dedicated teams and support. For open-ended work, a dedicated team gives you the flexibility of time and materials with a predictable monthly cost.
How Does Aaga Produce an Estimate?
An estimate is only as good as the understanding behind it. Ours comes from engineers, not a sales team:
- Understand the outcome. In the free consultation we ask what success looks like, who the users are and which systems are involved.
- Break it down. The work is split into features, integrations, data tasks and non-functional needs such as security, performance and compliance.
- Check what we can reuse. Modules from Aaga's own platform, such as user roles, approval workflows and integration connectors, reduce effort compared with building from scratch.
- Size the risk. Unknowns, such as an undocumented legacy API or messy data, are listed openly with assumptions, rather than hidden in a padded number.
- Propose a first step. You get a scoped pilot or first milestone with a fixed price, plus a range for the work that follows.

When Is Paid Discovery Worth It?
Most projects can go straight from a consultation to a pilot. Paid discovery makes sense when the scope is large, several systems are involved, or you need a detailed plan to secure internal budget. The output, including requirements, architecture, a release plan and a firm estimate, belongs to you. You can use it with Aaga or with any other team.
How Do You Choose the Right Model?
Start from what you know and how much you want to manage:
- You have an idea but are not sure it will work. Start with a fixed-scope pilot.
- You know what you need built. Use a milestone-based fixed-price project, such as a custom software build or an AI agent rollout.
- You are building a product for the long term. A dedicated team with its own tech lead fits a roadmap that changes every few weeks.
- You have engineering leadership and need more hands. Individual engineers can join your team instead. See how to hire AI developers through Aaga.
- Your system is live. A managed support retainer keeps it monitored, patched and improving.

What Makes This Approach Lower Risk?
Every model above has the same safeguards. You see working software early, payments track delivered and accepted work, changes are approved in writing, and ownership is set in the contract. If a pilot does not meet its goal, you have spent a small, known amount and learned something concrete, instead of being locked into a multi-year agreement.
Start With a Conversation
The fastest way to find the right model is to talk through your project. Share your goal and constraints, and a senior Aaga engineer will recommend a starting point and scope a pilot you can evaluate on its own merits.

Frequently Asked Questions
Aaga offers a free consultation, an optional paid discovery phase, fixed-scope pilots, milestone-based fixed-price projects, dedicated teams billed monthly and managed support retainers. Engagements usually start with a consultation and a pilot, then choose the model that fits the next stage.
Cost depends on scope, integrations, data readiness, AI usage, compliance needs and timeline, so there is no single price. After a free consultation we share a written estimate for a pilot or first milestone. Aaga is typically more affordable than large IT services firms for comparable scope because of its lean team and own platform.
Yes. The first consultation is a call with a senior engineer about your goals and systems, with no charge and no obligation. If the work needs deeper analysis before a firm estimate is possible, we may suggest a paid discovery phase and explain why.
A fixed-price project has an agreed scope and price, and Aaga carries the delivery risk for that scope. A dedicated team is billed monthly and works on whatever your roadmap needs, so it suits products whose priorities change often.
Fixed-price work is split into milestones, and payments are tied to those milestones. A common pattern is a payment at kickoff and then one as each milestone is demoed and accepted. The exact schedule is agreed in the contract.
Ownership of code, designs and other work product is agreed in the contract before work begins. Where possible, we work in your repositories and cloud accounts from the start, so your code stays accessible to you.
We write up each change with its impact on cost and timeline, and you approve it before anything changes. In a dedicated team, you simply reprioritize the backlog for the next sprint.
Yes. A pilot often turns into a milestone project, and many products move from a project or dedicated team to a managed support retainer after launch. The same engineers can usually continue, so context is not lost.
